The Last Mile Problem

Why the last 10% of a project takes 90% of the time — and what to do about it before it steals your launch.

There is a project somewhere at your company right now that is "almost done." It has been almost done for two months. The engineers are tired. The original deadline has been revised three times. Every week someone reports 90% complete, and every week it stays 90% complete. Nobody is lying. They genuinely believe it. But the project does not ship.

This is the last mile problem. It is one of the most reliable and most underestimated killers of software projects, and it is not caused by laziness or poor planning or incompetent engineers. It is caused by something more subtle: the structure of how hard work is distributed across a project.

The first 90% of a project is mostly building. You are making things that did not exist. Progress is visible — features appear, tests go green, prototypes work. The last 10% is almost entirely different work. It is fixing edge cases. It is hardening for production traffic. It is getting all the pieces to work together, not just individually. It is making the feature usable, not just functional. It is navigating approvals, security reviews, launch checklists, and the final alignment conversation you were hoping to avoid.

The building phase feels like building. The last mile feels like fighting. And most engineers and most organizations are much better at the first than the second.

This chapter is about the last mile: why it takes so long, what specifically is happening during those final weeks, how to see the tail risks early, how to have the "done enough" conversation with leadership without losing credibility, and how to avoid the most common trap of all — shipping and immediately abandoning.

The Anatomy of the Last 10%

Before you can fix the last mile, you have to understand what is actually in it. Most people who say a project is 90% done mean that 90% of the features are built. They are measuring by features, not by what is actually required to ship. That measurement error is the root of almost all last-mile suffering.

Here is what the last 10% actually contains, broken into five categories:

1. The Integration Surface

Each individual component of your project has been built and tested in isolation. But the world does not use components in isolation. The last mile begins the moment you start connecting everything together and discover that the interfaces you assumed were compatible are not, that the data formats that two teams agreed on six months ago have drifted in different directions, and that the end-to-end user flow — the one that should just work — is broken in four different ways that none of the individual component tests would catch.

Integration bugs are categorically different from feature bugs. A feature bug lives in one place, owned by one team, with one fix. An integration bug requires two or more teams to agree on who owns the fix, what the correct behavior even is, and whether fixing it is the responsibility of the producer of the data or the consumer of the data. These are social problems wearing the costume of technical problems.

From the Field

A team at a large e-commerce company spent eight months building a new recommendation engine. The ML models were excellent. The serving infrastructure was solid. Each component passed its own tests. In the final three weeks before launch, they discovered that the new engine's output format used zero-indexed item ranks while the display layer expected one-indexed ranks. Every recommendation was off by one. Fixing it required a contract negotiation between two teams who had not spoken in four months, three rounds of data migration in a staging environment, and a two-week delay. Nobody had thought to write down the index convention during the design phase, because it seemed too obvious to write down.

2. The Edge Case Forest

The happy path through your feature was probably done at week four. What was not done at week four: the empty state when no data exists. The error state when the upstream API returns an unexpected status code. The behavior when a user has both the old version and the new version active because they logged in on two devices. What happens when the network drops in the middle of a write. What happens when the database returns results that technically pass validation but make no semantic sense. What happens at midnight on New Year's Eve when everyone is doing the thing at once.

Edge cases are not optional polish. Each one is a decision: how does the system behave in this situation? Some of these decisions are easy. Many of them require a product manager, a lawyer, and a senior engineer to agree on what is correct behavior. Those conversations, multiplied by thirty edge cases, each requiring scheduling time and alignment, are a substantial fraction of the last mile.

3. Observability and Operability

Something will go wrong after you ship. The question is whether you will know about it in the first five minutes or the first five days. A feature that is fully functional but completely dark — no metrics, no logs, no alerts, no way to understand its behavior in production — is not production-ready regardless of how well it performs in staging.

Adding proper observability after the fact is expensive. Retrofitting structured logging into code that was written assuming print statements is painful. Creating dashboards that surface the right signals is a skill that requires understanding what will actually go wrong, which requires experience with production incidents, which is exactly the experience most people doing last-mile work do not have yet. So observability either gets done properly and takes time, or it gets done poorly and creates future pain, or it gets skipped entirely and then someone is paged at 2am with no instruments to diagnose anything.

4. Performance and Load

Your feature works correctly. It also takes 800 milliseconds on the median request and 12 seconds at the 99th percentile. These numbers looked fine in development, where you had a local database and no competing traffic. They look different when your staging environment shows that this feature is on the critical path for page load and your p99 is three times your SLO.

Performance work is particularly painful in the last mile because it tends to require changes in places that were considered "done." You have to reopen code that was already reviewed and merged, re-run tests, re-explain to the team why things that were finished have to change. It creates a demoralizing backward feeling even when the work is necessary.

5. The Launch Gate

Most mature engineering organizations have a set of things that must be true before a feature ships: security review, privacy review, legal sign-off, accessibility audit, load testing, runbook written, on-call training complete, rollout plan approved. These are not bureaucracy for its own sake — each one exists because something went badly wrong at some point and someone put a process in place to stop it from happening again.

But they are almost always scheduled late. Teams go through design, build, and test, and then in the last month discover that the security review has a three-week queue. Or that the privacy review identified a data collection pattern that requires an architecture change. Or that the accessibility audit found that the new component fails a screen reader test that your design tool never simulates. Each gate individually is not that much work. Collectively, scheduled in sequence in the final stretch, they are a multiweek slog.

Core Principle

The last mile is not a list of small tasks. It is five parallel workstreams — integration, edge cases, observability, performance, and gates — each of which requires different skills, different stakeholders, and different kinds of decision-making. Teams fail the last mile because they treat it as one thing instead of five.

Why 90% Complete Is a Lie Your Brain Tells You

There is a specific cognitive failure that happens in the last mile, and you need to understand it because it will affect you no matter how experienced you are.

When you assess how complete a project is, your brain counts things. Number of features built divided by number of features planned. Number of tickets closed divided by number of tickets created. These ratios feel like honest measurement. They are not. They measure the wrong dimension.

The correct way to measure how close you are to done is not "what fraction of tasks are complete" but "what fraction of the remaining risk has been eliminated." And the remaining risk in a software project is not evenly distributed across tasks. It is concentrated in the things you have not yet tried to connect, the edge cases you have not yet thought of, and the gates you have not yet started.

"Percent complete tells you what you have done. It tells you almost nothing about what you have not discovered yet."

The 90% illusion gets worse the larger and more complex the project. On a two-week project, the last 10% is a couple of days. On a six-month project, the last 10% can legitimately be six weeks of hard work. The scale of the tail grows with the complexity of integration, and integration complexity grows with the number of teams and systems involved.

There is also a motivational distortion that makes this worse. At 90%, the team is tired. They have been working on this for months. They are emotionally ready to be done. That emotional readiness makes it psychologically harder to look clearly at the remaining work, because looking clearly would mean acknowledging that you are not as close to done as you want to be. So you round up. You count things generously. You tell yourself the last few items are minor. Sometimes they are. Often they are not.

The Iceberg Indicator

A reliable signal that you are in the last-mile illusion: the number of open items grows faster than you close them. You close five tickets and open eight, because each thing you finish exposes two things you had not thought of. This is not project failure. It is actually the normal shape of the last mile. The integration and edge case work is discovery work — you cannot see the items until you start doing the integration.

The problem is when teams respond to a growing ticket count by panicking, cutting scope badly, or trying to sprint their way through without stopping to see the shape of what is left. The right response is the opposite: stop moving fast, map the remaining risk deliberately, and make a clear decision about what you are going to do about each piece.

The Last Mile Audit

The single most useful tool for the last mile is an honest audit of where you actually are. Not "how many tickets are open" but "what categories of work remain and what is the realistic effort for each." You do this audit by asking a specific set of questions and being ruthlessly honest about the answers.

The Last Mile Audit — Five Questions

1. Is every integration point exercised end-to-end?

Not "have we tested each component" but "have we run the full user flow from first input to final output through all the real systems, with real data?" If the answer is no, you have unknown integration risk. You need to run that path before you can have any confidence in your timeline.

2. What are the top ten edge cases and what is the behavior for each?

Write them down. Not "we'll handle it." Actual specified behavior. If you can't specify the behavior, the code doesn't know what to do either. The act of writing them down often reveals which ones require a product decision vs. which ones have an obvious right answer. Product decisions require scheduling time with a PM. Build that into your estimate.

3. What would an on-call engineer use to diagnose a problem at 2am?

Walk through this scenario concretely. There is an alert. The on-call opens their laptop. What dashboard do they look at? What metric tells them whether the problem is in your system vs. upstream? What log query gives them the request ID for a failing user? If you cannot answer these questions from memory, the observability work is not done.

4. What does the load profile look like and does the system hold up at 2x peak?

You do not need a perfect load test. You need an honest estimate of peak traffic, a load test that hits that number, and a clear yes or no on whether the system performs within your SLO. If you have never run this test, you have unknown performance risk that could add weeks after launch.

5. What gates remain and what is the queue time for each?

List every required review, approval, or certification. For each one, find out the current queue time. Do this two weeks before you think you need it. Discovering a four-week security review queue when you are three weeks from your launch date is not a planning problem — it is a problem you could have avoided by asking the question earlier.

Do this audit with your tech lead and a senior engineer who has shipped something before. Not in a meeting. In a working session where you are actually looking at the code, the ticket board, and the production readiness checklist together. The goal is not to produce a report. The goal is to make the invisible visible before it becomes a crisis.

Tail Risk Elimination: Doing the Scary Things First

Once you have done the audit, you will have a list of remaining work. Some of it is obvious: three more edge cases, two more dashboards, one more load test. Some of it is scary: a security review that might require an architecture change, a performance profile that is borderline, an integration with a partner team whose response time is unpredictable.

The natural human instinct is to do the comfortable work first. Knock out the clear tasks. Build momentum. Save the scary things for later. This instinct is exactly backwards.

The scary things are scary because they contain hidden scope. The security review that might require an architecture change could cost two weeks or eight weeks and you do not know which until you start it. The integration with the unpredictable partner team might go smoothly or might surface a fundamental misunderstanding about the data contract that requires renegotiation. The performance problem might be a single missing database index or it might require a rethink of your caching strategy.

If you do the comfortable work first and the scary work reveals a large problem, you are now in a terrible position: you have spent time on polish when you needed to spend time on the structural problem. You have given stakeholders the false impression that the project is on track. And you have compressed the time available to solve the hard problem.

The right discipline is this: after the audit, rank remaining work by risk, not by effort. Start with the highest-risk items. Do not start the polish pass until you have resolved every item with unknown scope.

The Tail Risk Rule

Any remaining work item where your honest estimate is "somewhere between one day and two weeks" is a tail risk. You do not have a real estimate — you have an expression of uncertainty wearing the costume of a number. Those items need to be started immediately, not because they are urgent, but because starting them is the only way to convert the uncertainty into a real number.

The Parallel Track Pattern

One of the highest-leverage moves in the last mile is running the tail-risk work in parallel with the final feature completion. While some engineers are finishing the last few features, other engineers should be starting the security review process, running the first load test, and doing the first end-to-end integration run. These tracks inform each other: the integration run reveals which features are actually done versus which ones only pass unit tests.

This requires explicit coordination. Left to their natural state, teams will pile everyone onto feature completion and then rotate to hardening. That sequential approach is slower because the hardening reveals more feature work, and you have already stood down the engineers who built the features.

Splitting the team into a completion track and a hardening track feels inefficient when you do it. It feels very efficient four weeks later when you are not replanning for the third time.

Managing Scope in the Last Mile

The last mile is also when scope fights get the worst. The project has been running for months. Everyone who has heard about it has had months to develop opinions about what it should do. And now, as you approach the finish line, those opinions surface — often from people who have not been in any of the weekly status meetings.

The director who says, "before we launch, I think we should also handle X." The product manager who says, "I've been thinking, and the version without Y is really not the version we want to ship." The partner team who says, "we assumed your feature would integrate with our system in this specific way, and if it doesn't, the value for us drops significantly."

All of these are scope expansion requests. Some are legitimate. Many are not. But in the last mile, every scope expansion has a multiplied cost because:

  1. You are adding to a system that already exists, which is always slower than adding to a design
  2. The new work has to go through the same hardening process as everything else
  3. It delays the learning that comes from shipping, which delays everything that comes after
  4. It demoralizes the team, who can see the finish line and just had it moved

The Default Answer

The default answer to last-mile scope requests should be no — not permanently, but "no to doing it in this launch." The correct framing is: "We are going to ship the version we planned, we are going to learn from how users actually use it, and then we will prioritize the additions in the next cycle. That version will be better designed because it will be based on real usage."

This is not stonewalling. It is a description of how good product development works. Features added before launch are designed based on assumptions. Features added after the first iteration are designed based on data. The second kind is almost always better.

The exception — the only exception — is when the scope request is a blocker. If the partner team has a genuine dependency that makes the launch useless for them without the integration, that is a different conversation. You need to negotiate whether the integration is in scope, whether the partner team can own it, or whether you can launch in a limited way that does not require their integration yet.

Watch Out For

The "just one more thing" accumulation. A single last-minute request is manageable. Five last-minute requests from five different stakeholders, each individually reasonable, is a replan. Do not say yes to four of them and assume the cumulative effect is fine. Add them up. Present the total to the stakeholder group. Make the trade-off visible at the aggregate level, not request by request.

The "Done Enough" Conversation

At some point in every serious project, you will need to have a conversation that goes roughly like this: "We can ship a version of this now. It is not everything we planned. Here is what it does well, here is what it does not do, and here is my recommendation on whether we should ship it or keep going."

This conversation is one of the most important ones a principal engineer has. It requires technical judgment, business judgment, and the ability to communicate clearly about trade-offs to people who have been waiting a long time and have strong feelings about the outcome.

When to Have It

You should have the "done enough" conversation whenever one of these is true:

You should not have this conversation as a way to escape hard work. There is a real difference between "done enough to ship" and "we are tired and want to stop." The test is: if you ship it today, will users get genuine value? Will the system behave safely in production? Are the missing pieces things users will immediately hit, or things that will matter for a subset of users in specific circumstances?

How to Structure the Conversation

The "done enough" conversation has four parts. Skip any of them and the conversation goes sideways.

State what is working and why it is genuinely ready

Be specific. Not "the core functionality is done" but "users can do X, Y, and Z. These paths are fully tested, performant to our SLO, and observable in production." This part of the conversation establishes that you are not cutting corners on the things that matter most.

State what is missing and what the user impact is

Be equally specific. Not "there are a few edge cases left" but "users who do A and then B will see an error. We estimate this affects 3% of sessions based on our data. The workaround is C." Leadership needs to understand whether the gaps are cosmetic or substantive. They cannot make that judgment if you are vague.

State the cost of waiting

Every week you do not ship has a cost. What are you not learning? What are users not getting? What is the competitive cost? What is the team morale cost? These are real costs. They belong in the conversation just as much as the technical gaps do.

Make a recommendation and own it

Do not present this as "here are the options, you decide." You are the principal engineer. You have the most complete picture of the technical state of the project. Make a recommendation. Say "I recommend we ship now and address the gaps in the next sprint" or "I recommend we take two more weeks to fix the payment edge case because the risk of a failed transaction in production is too high." Either answer is defensible. Refusing to have a position is not.

Earning the Right to Have This Conversation

Here is a hard truth: the "done enough" conversation only lands well if you have been honest throughout the project. If you have been consistently reporting 90% complete for two months, leadership has lost trust in your estimates and they are going to be skeptical when you say "we can ship now." They will hear "you are giving up" rather than "the remaining work is genuinely not worth delaying for."

The principal engineers who can credibly have this conversation are the ones who have been saying uncomfortable things earlier: "we are further behind than we thought," "this integration is harder than the estimate," "we are going to need to cut scope to hit the date." Those engineers have built a track record of honest assessment, and when they say "done enough to ship," people believe them.

If you have not been honest earlier — if you have been softening the truth to avoid conflict — then the first step is to have an honest status conversation before you have the "done enough" conversation. Reset the picture first. Then make the case.

The Sprint Trap

The last mile is when teams reach for the sprint. "We will just put our heads down for two weeks, work extra hours, and power through." This approach works exactly once per project and often not even then.

The problem with last-mile sprints is not effort — it is error rate. When people are tired and under time pressure, they make more mistakes. Code written at 11pm under a deadline is not the same quality as code written at 10am with a clear head. The bugs that are introduced in a last-mile sprint are the bugs that cause the post-launch incident that requires the emergency patch that delays the next project.

There is also a deeper structural problem: the sprint treats the last mile as a capacity problem when it is almost always a clarity problem. You do not need more hours. You need a clear view of what is actually left and a disciplined decision about what to ship and what to defer. Adding hours to an unclear situation does not add clarity — it adds speed to the wrong direction.

The right response to "we need to sprint to the finish" is to pause, do the last mile audit, make the done-enough decision, cut the scope to what is genuinely necessary, and then execute at a sustainable pace on the reduced scope. That is usually faster than a sprint, and it almost always produces better software.

What Sprints Are Actually Good For

Sprints are genuinely useful for short, sharp bursts when the work is well-defined and the end is truly in sight. If you can see the list of remaining work and it is ten concrete, small, independent items, a two-day sprint to clear the list is fine. If the list is fuzzy, has items with unknown scope, or contains integration work — a sprint will extend the last mile, not end it.

The Launch-and-Abandon Failure Mode

You shipped. Congratulations. Now comes the test of whether you have genuinely finished or just handed the problem to the users and the on-call rotation.

Launch-and-abandon is what happens when a team ships, immediately pivots to the next project, and leaves the feature in a state where:

This failure mode is extremely common. It is also extremely damaging — both to users and to the engineering team's reputation. The feature that ships and then silently degrades over the next three months while the original team works on something else is the feature that eventually becomes someone else's emergency, someone else's unplanned project, someone else's six-month rewrite.

The Post-Launch Operating Plan

Before you ship, write down what success looks like in the first 30 days. Not vaguely. Specifically:

The 30-Day Post-Launch Plan

Week 1: Stabilization

Who is watching the dashboards? What are the alert thresholds? What is the escalation path if something breaks? Who has the runbook? At what error rate do you consider rolling back? These questions should have written answers before day one.

Week 2: First-pass learning

What metrics tell you whether users are actually getting value? Not just "is the feature working" but "are users doing the thing we designed the feature to help them do?" Schedule a specific time to review these metrics and make a go/no-go decision on the rollout if you are doing a gradual launch.

Week 3–4: The deferred list

Every item that was explicitly deferred from the launch scope should have a scheduled conversation about whether it gets done in the next sprint or gets reprioritized. Do not let deferred items age silently. Age creates technical debt and user frustration. Actively decide what to do with each one.

Ongoing: The clean-up tax

Budget at least 20% of the next sprint for post-launch cleanup. Not optional polish — actual issues that the launch revealed. There will always be things that production traffic exposes that staging never did. Having the capacity to fix them in the first two weeks prevents them from becoming permanent.

The Ownership Handoff

If the original project team is genuinely moving to a different project, the feature needs a clear owner before the team disperses. Not "team X owns it now" but a named engineer who is accountable for its health, who has enough context to make decisions about it, and who has a working relationship with the on-call rotation.

Ownership handoffs are one of the most underinvested parts of project execution. They take a week to do well — writing the architecture document, walking through the code with the new owner, doing a live incident simulation where the new owner has to actually use the runbook to diagnose a synthetic problem. Most teams skip this because it does not feel like building. It is harder to skip it after the first 2am incident where the new owner has no idea what they are looking at.

When the Last Mile Becomes a Death March

There is a failure mode worse than a slow last mile: the last mile that never ends. You have been "almost done" for three months. The team is demoralized. Every week there is a new blocker. Leadership is losing confidence. Stakeholders have started having side conversations about whether to cancel the project or bring in more people.

This situation requires a reset, not a sprint. The reset has three steps.

Step 1: A Full Honest Accounting

Stop all building for one week. Do nothing but understand the current state of the project. Every remaining item. Every integration risk. Every gate. Every deferred decision. Write it down. This is not a delay — this is the most valuable week you will spend on the project, because you cannot make good decisions without a clear picture of reality.

At the end of this week, you will have one of two things: either the project is genuinely close and the problem was that nobody had mapped the remaining work clearly, or the project has significant unknown scope remaining and you need to tell leadership that the timeline needs to change.

Step 2: A Reset Conversation with Leadership

Most engineers avoid this conversation because it feels like admitting failure. It is not. Continuing to report 90% complete when you are not 90% complete is the actual failure. Saying "we have done the honest accounting and here is what remains" is the kind of clarity that good leaders need and almost never get.

The conversation should contain: what changed from the original estimate, why it changed (not who is to blame — what was more complex than expected), what the current honest estimate is, and what options exist. Options might include: continue as planned with a revised date, cut scope to hit a closer date, bring in additional engineers, or — in some cases — recommend stopping the project if the remaining work exceeds the value of the outcome.

Step 3: Constrained Scope, Clear Owner, Short Horizon

After the reset conversation, the project needs to operate on a much shorter planning horizon. Not "we will ship in six weeks" but "we will have the integration complete by Friday and we will reassess." Short horizons force honest accounting. They prevent the next iteration of the 90% illusion from forming. They create a rhythm of honest progress reports instead of aspirational ones.

A Last Mile Playbook

Everything in this chapter can be summarized as a sequence of actions. Here is the playbook, designed to be run when you realize you are in the last mile — whether that is eight weeks before the launch date or two weeks before it.

Week after launch Monitor. Fix post-launch issues. Review metrics. Schedule deferred items. Ownership handoff if needed. Real-user behavior vs. assumptions. Error rates. User feedback.

This playbook is not magic. You will still hit unexpected problems — that is the nature of integration and production. What the playbook does is front-load the discovery of those problems so you have time to respond, rather than discovering them the week before the launch date.

The Thing Nobody Talks About: Team Morale in the Last Mile

Everything above is about the technical and organizational mechanics of the last mile. But there is a human dimension that is equally important and almost never discussed in books about software execution.

The last mile is psychologically brutal. The team has been working on this for months. They have overcome hard problems, built things they are proud of, made sacrifices. They can see the finish line. And then it keeps moving. The edge cases multiply. The scope requests come in. The load test fails. The security review comes back with findings. Each of these is a small blow to morale, and they tend to cluster.

As the principal engineer or project lead, your job is not just to track the technical progress. It is to maintain the team's ability to keep thinking clearly and working well under this pressure. Some specific things that make a difference:

Celebrate closures, not just opens

The last mile tends to generate a lot of new tickets, which creates a persistent feeling that the list is getting longer. Counter this by explicitly acknowledging when hard things get done. "We finished the end-to-end integration run today. That was the item I was most worried about and it is done." This sounds obvious. Most project leads skip it because they are focused on what is left. Don't skip it.

Be honest about the state, not anxious about it

Teams take their emotional cue from the project lead. If you present an honest picture of remaining work with calm and a clear plan, the team can stay calibrated. If you present it with anxiety or frustration, the team mirrors that energy. You do not need to pretend the situation is better than it is. You need to demonstrate that you believe the team is capable of navigating it, because they are.

Protect the team from stakeholder noise

The last mile is when stakeholders become more active — more status requests, more "quick check-ins," more suggestions for additions. Each of these interruptions costs the team focus. Your job is to be the buffer. Consolidate the updates. Field the questions so the engineers do not have to. Create a single source of truth for status so individual team members are not being pulled into separate conversations about where things stand.

Set a credible end date and honor it

One of the most demoralizing things in a last mile is repeated date slippage without clear explanation. The team stops believing the dates, which makes it harder to feel the project moving forward. If you need to move the date, do it once, do it publicly, explain why, and then commit to the new date with conviction. A team that knows exactly when the sprint ends can sustain effort for that window. A team that does not know when the sprint ends cannot.

The One Principle That Holds All of This Together

Every piece of advice in this chapter is a specific application of one idea:

The last mile is not the final task. It is the final reckoning with everything you assumed, deferred, and did not know when you made the plan.

The teams that execute the last mile well are not the teams with the most hours. They are the teams that maintain the clearest picture of reality as it gets harder to look at. They know what remains. They have made explicit decisions about what to cut. They have started the scary work early enough to handle what it reveals. They have had the honest conversation with leadership before the deadline forced it. They have a plan for the 30 days after launch.

Every one of those behaviors is learnable. None of them require genius. They require a willingness to look clearly at uncomfortable information and act on what you see, rather than looking away and hoping it resolves itself.

The project sitting at 90% complete at your company right now — the one that has been 90% for two months — is probably not 90% complete. The team knows this and is not saying it out loud. The first person who says it out loud, with honesty and a clear plan for what to do about it, is the person who moves the project from stuck to shipped.

That person can be you.

The Key Principle

Percent complete measures what you have built. It does not measure what you have not discovered yet. The last mile is the process of discovering what you do not know — and the teams that execute it well are the ones who start that discovery process early enough to do something about what they find.

Three questions for your next project
  1. What is the most uncertain item remaining — the one where your estimate could be one day or two weeks? Have you started it yet?
  2. When did you last run the complete end-to-end flow through real systems with real data? What did it break?
  3. What is your honest answer to: "if we ship this today, what will the first on-call incident be, and how long will it take to diagnose?"
